Development of a web portal to monitor and make requests for access to sensitive industrial sites

The aim of this project was to design and deploy a web portal enabling users to efficiently manage and track requests for access to industrial sites. The main objective was to centralise the authorisation and traceability processes to improve security, regulatory compliance and the user experience. The project was carried out in a complex environment, with several stakeholders and strict requirements in terms of confidentiality and data management.

Rôles & Responsabilités

  • Overall project management: coordinating the various stages of the project, monitoring deadlines and managing the allocated budget. Ensuring that project objectives are met while respecting constraints.
  • Stakeholder facilitation: Identifying and aligning the needs of end-users, technical teams and decision-makers to ensure a common vision.
  • Risk management: Identifying technical and organisational risks, defining corrective and preventive plans and ensuring that they are implemented proactively.
  • Quality monitoring: Implementing a test and validation plan and review processes to ensure that deliverables meet expectations.
  • Training and knowledge transfer: Ensuring that our teams are fully conversant with the portal’s tools and processes.

1. Démarrage

  • Needs analysis: workshops with stakeholders to gather functional and technical requirements.
  • Definition of objectives: Drawing up a specifications and requirements document specifying expected deliverables, constraints and success indicators.
  • Business process modelling: Mapping and analysis of existing processes relating to the management of site entry requests.
  • Project structuring: Implementation of a methodological framework based on an agile approach to encourage adaptability and iteration.

2. Planification

  • Planning: Creation of a detailed schedule including key milestones, critical stages and intermediate deliverables.
  • Definition of responsibilities: Drafting of a RACI matrix to clarify the roles and contributions of each team member.
  • Communication plan: Setting up communication channels and tools to ensure a smooth flow of information.
  • Risk management: Drawing up a risk register including their classification, probability and potential impact.
  • Resource forecasting: Estimating the budget, manpower and technology requirements for each phase.

3. Exécution

  • Technical development: Supervision of development sprints, review of technical deliverables and organisation of functional tests.
  • Change management: Implementation of a structured process for incorporating feedback and adjustments without compromising deadlines.
  • Work monitoring: Running weekly meetings to assess progress and resolve any bottlenecks.
  • Team coordination: Facilitating collaboration between developers, designers and business experts.
  • Reporting for decision-makers: Preparation of regular summary reports for decision-makers, including progress made, risks identified and corrective actions taken.
  • Intermediate validation: Organisation of functional reviews with users to adjust the portal in line with actual requirements.

4. Surveillance & Contrôle

  • Performance indicators: Implementation and monitoring of key performance indicators (KPIs) to assess compliance with deadlines, costs and quality.
  • Deviation management: Identification and proactive resolution of deviations from the initial schedule or objectives.
  • Review of deliverables: Regular validation of delivered functionalities to ensure they comply with specifications.
  • Monitoring reports: Preparation of clear, regular reports to keep stakeholders informed of progress.
  • Continuous testing: Organisation of test campaigns to detect and correct any faults quickly.

5. Clôture

  • Final review: Organisation of a project review to validate the final deliverables with the stakeholders.
  • Skills transfer: Delivery of full documentation and organisation of training courses to ensure optimum use of the portal.
  • Archiving: Centralisation and backup of key project documents to ensure future traceability.
